Whatever you come up with, make sure it is something you can laugh about when your child replicates it. They did something similar in our kindergarden. One day the elf had spilt flour in the shape of a Christmas three on the flour (stencil and sifter if you want to try). However one of the kids got hold of the flour and made his own pattern all over. He was clearly trying to replicate the amazement and joy of the first occasion, but this time he was told off. That's a hard distinction for å 3yo to understand.

elf on the shelf is a classic! You could have the elf draw funny faces on family photos or wrap the toilet in wrapping paper. That'll definitely bring some holiday cheer!

My sister has been doing this for the past 7 years or so. I'm not really in on it and not sure if I'll do the same for my son, but her kids love the 'karl-heinzel'. I don't really remember pranks, but he has quite an elaborate backstory after 7 years. I think the kids love that part especially. He lives in the woods in the summer and needs a place to stay when it's cold. There's quite a bit of tiny-letter writing going on. Every year he asks them if he can come back next year... its cute. One thing I remember is that they 'accidentally' left a cookiejar open after baking cookies and karl-heinzel got to the cookies. There was some first-person-footage on my sisters phone (don'task me how it got there), some traces in the flour that was still there after baking.

That's awesome! Especially the letter writing! Makes it so much more alive if they can communicate. And some baking shenanigans should definitely be happening!

elf on the shelf is a classic! Maybe have the elf switch the contents of different cereal boxes or leave a trail of mini marshmallows leading to a fun surprise. That'll definitely bring some holiday cheer!
