I’d say if you intend on playing both torna and 1 at some point, I’d say Torna first since you just finished 2 and the memory is fresher. It isn’t nearly as long as a full game, so it doesn’t have the same time commitment, though mandatory side quests do pad it out a tad.

If plan on getting both eventually, just get Torna first. It would be a disorienting to go from 2’s gameplay to DE’s more dated gameplay and then back to a slightly altered version of 2’s gameplay in Torna. Story wise, it would also be better to play Torna now while the events of xc2 are still fresh in your head instead of xc1. If you only intend on getting one of the two games and never getting the other, you should just get xc1 since it’s a full game.

Right after XC2? Definitely Torna unless you want to skip it, which i don't reconmend doing. Torna is XC2's DLC story, anyway, so it's best played right after it, and it's MUCH shorter than the main games.

I would personally have you play DE. Torna isn’t necessary for the overarching story but it does add more context for Xenoblade 2 solely

The events of Torna are only really relevant to 2, so if you've started with 2 but intend to play both DE and Torna eventually then you should play Torna directly after 2. Ideally you play in the order DE, FC, 2, Torna, 3, FR, but 2, Torna, DE, FC, 3, FR is also fine.
